Insurance has a talent problem, but it is not the one most leaders spend their time on.

The recruiting narrative dominates: the industry is aging, younger professionals do not understand the value proposition, and competition from tech companies makes compensation comparisons painful. All of that is real. But it is also downstream of a more fundamental issue: the experience of working inside most insurance organizations once you arrive.

If your onboarding takes six months to produce a functional underwriter because the systems are unintuitive and the institutional knowledge is undocumented, no recruiting campaign fixes that. If claims adjusters spend more time navigating system limitations than actually working claims, the best ones leave.

Retention is an operational design problem as much as it is a compensation problem. The carriers winning the talent game in 2025 and 2026 are the ones making the day-to-day work measurably easier and more satisfying, not just the ones writing bigger offer letters.
